a founder showed me his roadmap last year. fourteen features. nine of them had the word "ai" in the name. none of them had a user who'd asked for it.

that's not ai-first. that's ai-shaped anxiety.

ai-first mvp development means something more specific than "we use gpt." it means the core value your product delivers — the thing users pay for, come back for, tell their friends about — is only possible because of ai. the architecture is built around that from day one. not bolted on in week eight when the demo looks thin.

i've watched founders spend $80,000 and five months on an "ai product" that was really a crud app with a summarisation button. i've also watched a single well-scoped ai workflow replace a twelve-person ops team inside a company. the difference between those two outcomes usually has nothing to do with the model they chose. it has everything to do with whether they built ai-first or ai-after.

here's the test i use: if you removed the ai, would the product still exist?

for most "ai-powered" products, the answer is yes. they'd just be slower or uglier. for a genuinely ai-first product, removing the ai doesn't make it worse — it makes it nothing.

a crm with an "ai assistant" that summarises notes: not ai-first. take the ai out and you still have a crm.

that distinction matters when you're building an mvp because it changes every decision you make — what to build first, how to structure your data, which integrations matter, and where your biggest engineering risk actually lives.

the architecture question nobody asks early enough

most founders pick a model before they've defined the workflow.

that's backwards. the model is the last decision, not the first.

before you touch a single api, you need to answer three things:

what is the input? a document, a form submission, a user message, a database row, a voice recording. the shape of your input determines everything downstream — whether you need chunking, preprocessing, a retrieval layer, or structured extraction before the llm ever sees it.

what is the output? a structured object, a block of text, a yes/no classification, a ranked list, a generated file. if the output has to be predictable enough to feed into another system or display in a ui without manual cleanup, that's a constraint on your prompt design and your model choice from day one.

where does it break and how badly? every ai workflow has failure modes. hallucination, refusal, latency spike, cost blowout. an ai-first mvp has to survive those failures without embarrassing your users or taking down the product. planning the error states before you plan the happy path is not pessimism — it's the difference between something you can show investors and something you have to demo with the wifi off.

the rule i follow: use the simplest ai implementation that could possibly work for the first fifty users. structured prompting before rag. rag before fine-tuning. fine-tuning never, until you have thousands of validated examples and a specific quality problem that nothing else solves.

at the mvp stage, your job isn't to build the most technically impressive ai system. it's to prove that ai can deliver real value to a specific user with a specific problem. once that's true, you have something to build on. before it's true, you have something to show at demo day.

the four-layer stack that ships in six weeks

i'm going to be specific here because vague stack advice wastes time.

for a production-ready ai-first mvp in four to six weeks, we almost always build across four layers:

the ai workflow layer. openai's gpt-4o or anthropic's claude sonnet for most tasks. structured outputs via function calling or tool use so the response can be parsed reliably. langchain or a simple custom orchestration layer if there are multiple steps. pgvector inside postgres for retrieval if the product needs it — not a separate vector database until scale requires it.

the application layer. next.js for web. react native or expo if it's a mobile product. server actions or a node api to mediate between the frontend and the ai calls. never expose api keys to the client.

the data layer. postgres for structured data. supabase if speed of setup matters and rls is sufficient for the auth model. s3-compatible storage for files. the data model has to be designed with the ai workflow in mind from the start — not retrofitted to it later.

the observability layer. this is the one teams skip and regret. logging every llm call with tokens in, tokens out, latency, prompt version, and user id. not because you need the data now but because when something goes wrong at 2am two months after launch, you need to know what the model was seeing. langsmith or helicone takes half a day to set up. skip it and you're flying blind.

the two costs founders don't budget for

i'm not fine pretending this doesn't come up. it does, on almost every project.

the first is inference cost at scale. a product with ten daily active users and a few llm calls per session is cheap to run. the same product with a thousand daily active users and a workflow that makes eight chained calls might cost you $4,000 a month in api fees before you've priced the product properly. this is solvable — caching, smarter chunking, model routing — but it has to be part of the architecture conversation, not a surprise when the stripe bill arrives.

the second is prompt maintenance. prompts are code. they break when the model updates, when your data changes, when users find edge cases you didn't anticipate. building ai-first means budgeting time to maintain and iterate the ai layer after launch, not just the feature layer. founders who think of prompt work as "done" after the mvp ships are almost always wrong within sixty days.

how to know if your idea is actually ai-first

a useful gut check before you build anything:

write down the single most valuable thing your product does for a user. now ask: could a smart human do this manually, given enough time? if the answer is yes, the next question is: does ai make it ten times faster, ten times cheaper, or ten times more accessible to people who couldn't afford the human version?

if yes to any of those — you have a real ai-first product.

if the honest answer is "we added ai because the pitch deck needed it" — that's not a dead end, but it means the product hypothesis needs work before the build starts.

the best ai-first products i've seen take something that used to require a highly paid professional — a lawyer reviewing contracts, a data analyst writing queries, a designer generating variants — and make it available to someone who couldn't justify that spend before. that's not a gimmick. that's a real market shift.
